What is a good cost per lead for a small service business?

There is no good cost per lead that fits every service business, because published averages mix trades, regions and different meanings of the word lead. A useful number is your own: the most you can pay for a lead is what a typical job leaves you after costs, multiplied by the share of leads you win. Then check cost per job won, because a cheap lead that never books is the expensive one.

Why an outside average rarely fits

An average cost per lead usually blends many trades and places, and sellers and ad reports often count different things as a lead: a form, a call, a click on a button. A figure from one source can describe a different thing from the figure in your own report. It can be a poor target for a business whose jobs are larger or smaller than the average, or whose close rate differs.

The number to work out instead

Start with what a typical job leaves you after the cost of doing it. Multiply that by the share of leads you usually win. The result is the most a lead can cost before you lose money on it. If you win about one lead in four, each lead is worth about a quarter of what a job leaves you.

The related answer on what a customer is worth shows how to find the first figure; your own record of leads won, lost or still open gives the second.

What the ad reports call it

Google Ads Help defines average cost per action as the "total cost of conversions" divided by the number of conversions, so the figure depends on what was counted as a conversion; the related answer on what counts as a conversion in Google Ads covers that.

Cost per lead is not cost per job won

The related answer on CAC, ROI and ROAS shows how to work out cost per job won for each channel. One point to add for bought leads: when a site also sells the same lead to other businesses, you usually need a higher win rate to make it pay, as the related answer on buying leads from lead sites covers.
